2. Separate reversible from irreversible choices

Not every decision deserves equal cognitive investment. Reversible choices can move quickly with clear guardrails. Irreversible or high-impact choices require deeper review.

3. Define delegation thresholds

Establish who can decide, what must be escalated, and what evidence is required. Clear thresholds reduce both bottlenecks and avoidable executive involvement.

4. Reduce repeated micro-decisions

Standardize recurring choices through operating principles, templates, default rules, and decision rights. The goal is not rigidity. It is to preserve attention for decisions that genuinely require judgment.

5. Install readiness checks

Before a consequential decision, briefly assess clarity, emotional activation, information completeness, time pressure, and recoverability. A readiness check does not replace judgment; it improves the conditions under which judgment is exercised.

Measure before performance visibly declines

Organizations often identify cognitive strain only after it becomes a visible performance problem. Earlier signals are more useful: increased decision latency, inconsistent prioritization, escalating rework, unusual reliance on defaults, and reduced recovery between demanding periods.

A structured assessment can create a baseline for reflection and discussion. It should not be presented as a medical diagnosis or as proof of impairment. Its role is to identify patterns, clarify operating conditions, and guide the next practical intervention.
